Every founder tells us their market is crowded. It usually is. But when we ask what makes their business different, most people describe things every competitor could also claim — quality, service, passion. That's not a positioning problem, it's a specificity problem.

The brands that stand out have usually made a real trade-off somewhere: they turned down customers who didn't fit, kept a process slower than it needed to be, or refused a feature everyone else shipped. Identity work is mostly the job of finding that trade-off and making it visible instead of apologizing for it.
